Why did you take this hour?

Ask. Write their words. Then wait. Let the real pain come out.

UNCONFIRMED — Thomas fills this before the first paid hour. An entered amount is Thomas's approval, never a suggested fee. No fee carries into New session.

Find the first clog.

Jobs and cash are the water. Is too little coming in, or does it leak before the job gets paid?

Choose the pipe. Ask one 10x question. Then stop talking.

Examples, not diagnoses: missed calls, no follow-up, night invoicing. If labor breaks first, say “This is not an AI job.”

What number proves this worked?

“If this is working perfectly in 30 days, what number do you want to see?”

Include unit and time window. Examples: same-day invoices per week; minutes to first follow-up. These are examples, not promises.

Unknown baseline = UNCONFIRMED, never zero. Count this week. Put who counts, the source, and a review date in Open flags. The hour remains incomplete until the before number is recorded.

Use the same unit and window for baseline and target. Reject “feel less busy” until the owner names a number. A target is not a measured result.

Two options.

Recap the pipe, clog, baseline, target, and V1. Another hour, or a proposal for that first build.

Follow-up only? Use the grouped Receptionist + Speed-to-Lead label, then state “Speed-to-Lead / follow-up only” in Thomas notes. Paperwork clog? Document processing. Never posting? Content Engine. New hires wander? Employee onboarding. No automatic bundle quote.

Notes: measurement source, dates, units, agreed scope. Hire-first: use Not ready for no FGAI build and write the operations next step here. Not ready? “I hear you. I am a text away when you want this.”
